Converting a regulated manufacturing landscape without losing twenty years of configuration

Eight plants, 2,800 custom programs, and HAZMAT compliance exposure that legacy warehouse management could not address. VYNQOR executed a brownfield conversion that preserved configuration while remediating the debt underneath it.

The Business Context

In regulated manufacturing, the cost of a compliance gap is not measured in efficiency.

This Fortune 500 specialty chemicals company had operated SAP ECC 6.0 (EhP6) across eight US manufacturing sites since 2006. The landscape carried more than 2,800 custom Z-programs, and batch manufacturing had no SAP-native traceability - compliance was being achieved through costly bolt-ons and extensive manual audit documentation.

The regulatory context made this materially different from a standard ERP modernisation. FDA 21 CFR Part 11 and EPA obligations set an evidentiary standard the existing landscape could only meet through manual effort. Legacy warehouse management could not support HAZMAT inventory requirements, producing audit findings and driving excess safety stock worth over $12M across the eight plants.

Why executives cared
01
Regulatory finding exposure

FDA 21 CFR Part 11 and EPA compliance dependent on manual documentation rather than system-enforced controls.

02
Working capital tied up in risk buffer

Over $12M in excess safety stock held across eight plants because HAZMAT inventory could not be managed with confidence.

03
Upgrade blockade

2,800+ Z-programs represented technical debt that actively blocked system upgrades, compounding the compliance position.

What we found
  • 2,800+ custom Z-programs creating high technical debt and blocking system upgrades.
  • Batch manufacturing lacked SAP-native traceability, requiring custom bolt-ons and manual audit documentation.
  • FDA 21 CFR Part 11 and EPA regulatory compliance impeded by the custom code footprint.
  • Legacy WM module unable to support HAZMAT inventory management, causing audit findings.
  • Excess safety stock worth over $12M held across all eight plants.
Transformation Strategy

How we approached it

Brownfield was the correct choice here - twenty years of regulated process configuration carried real value. The debt underneath it did not.

01

Preserve configuration, remediate code

A system conversion retained validated business configuration - significant in a regulated environment - while custom code was rationalised rather than carried forward wholesale.

02

Move extensions off the core

Z-program rationalisation used SAP BTP side-by-side extensions, relocating necessary customisation outside the core so future upgrades stop being blocked by it.

03

Make compliance system-native

SAP EWM replaced legacy WM to bring HAZMAT inventory management into the platform, converting a manual compliance burden into an enforced system behaviour.

04

Restructure the financial close

Universal Journal activation eliminated manual reconciliation across plant sites, accelerating period-end without adding process overhead.

05

Put analytics in the operator's hands

Embedded analytics with Fiori dashboards surfaced batch manufacturing, quality inspection and plant maintenance KPIs at the point of work.

Solution Architecture

The architecture behind the outcome

A brownfield conversion architecture - validated configuration preserved on the core, customisation deliberately relocated outside it.

Recommended Next Measures

Metrics we would instrument next to extend value measurement beyond the delivered baseline. These are recommendations, not achieved results.

  • Audit findings related to HAZMAT inventory control, tracked against the pre-conversion baseline
  • Safety stock value held across sites, as HAZMAT confidence reduces the need for buffer
  • Effort required to produce batch traceability evidence for a regulatory request

Why VYNQOR

What made the difference

We chose the harder conversion path for the right reason

Greenfield would have been faster to build. In a regulated environment, twenty years of validated configuration is an asset - brownfield protected it while still removing the debt.

Customisation relocated, not just reduced

Cutting the Z-program footprint by 40% mattered less than moving what remained onto BTP, so the next upgrade is no longer blocked by the extension layer.

Compliance moved from manual to enforced

EWM brought HAZMAT inventory into the platform. That is the difference between documenting compliance and the system preventing the exception.
