British Multinational Consumer Healthcare Company

Restoring service visibility across a hybrid estate nobody could see end to end

On-premise infrastructure, multiple clouds, SaaS applications and managed endpoints - each with its own truth. VYNQOR built the integration architecture and governance that made the estate legible again.

The Business Context

You cannot protect, cost or restore a service you cannot see.

This consumer healthcare organisation ran a genuinely hybrid estate: on-premise infrastructure alongside cloud platforms, SaaS applications and centrally managed endpoint devices. Each domain had a credible source of configuration data. None of them agreed.

Ungoverned data sources fed configuration items into a shared record with no consistent arbitration, and integrations between endpoint, identity and discovery systems had been built point-to-point over time. Business service mapping was limited, so the operational impact of any given failure was inferred rather than known.

Why executives cared
01
Service continuity exposure

Poor business service mapping meant incident impact assessment relied on tribal knowledge rather than the platform.

02
Regulatory scrutiny

A healthcare operating context raises the evidentiary bar for asset control and access accountability.

03
Compounding integration debt

Point-to-point connections between endpoint, identity and discovery systems increased fragility with every addition.

What we found
  • Multiple ungoverned data sources feeding configuration items into a shared record.
  • No standardised Identification and Reconciliation Engine rules to arbitrate conflicting data.
  • Disconnected integrations across endpoint, identity and discovery systems.
  • Limited service visibility and poor business-service mapping.
  • Asset-to-user attribution incomplete, weakening both cost allocation and access accountability.
Transformation Strategy

How we approached it

Replace point-to-point integration and implicit trust with an explicit, governed multi-source architecture.

01

Architect for multiple sources of truth

Rather than nominate one winner, we designed a multi-source integration architecture with explicit precedence - acknowledging that endpoint, identity, cloud and discovery each hold authority over different attributes.

02

Standardise reconciliation as a control

Formalised IRE rules so conflicting inbound data resolved deterministically, converting a recurring cleanup exercise into an enforced system behaviour.

03

Automate discovery and service context

Deployed automated discovery with advanced service mapping so the relationship between infrastructure and business service was derived continuously, not documented periodically.

04

Align asset and operations domains

Brought ITAM and ITOM onto a shared configuration foundation, so financial ownership and operational responsibility referenced the same record.

Solution Architecture

The architecture behind the outcome

A governed multi-source integration architecture - deterministic reconciliation feeding automated service context.

Recommended Next Measures

Metrics we would instrument next to extend value measurement beyond the delivered baseline. These are recommendations, not achieved results.

  • Percentage of critical business services with a validated, automatically maintained service map
  • Mean time to determine business impact at the point of incident declaration
  • Configuration data completeness for regulated asset classes
Transformation Journey

Delivered through VynImpact™

Every VYNQOR engagement runs on the IMPACT methodology, so delivery health is visible continuously rather than reported retrospectively. This programme ran 12 months end to end.

01
Investigate
Source and integration audit

Catalogued every system feeding configuration data and identified where authority was contested or absent.

02
Map
Attribute-level precedence model

Determined which source is authoritative for which attribute, rather than which system wins outright.

03
Plan
Integration architecture design

Replaced point-to-point connections with a governed ingestion architecture and standardised IRE rule set.

04
Activate
Discovery and service mapping build

Deployed automated discovery and advanced service mapping across the hybrid estate.

05
Change & Adopt
ITAM and ITOM alignment

Transitioned asset and operations teams onto the shared configuration foundation.

06
Track
Data quality instrumentation

Established continuous measurement of duplication, staleness and attribution completeness.

Why VYNQOR

What made the difference

Attribute-level precedence, not source politics

We resolved the multi-source problem by asking which system is authoritative for which field - not by forcing one team's data to win outright.

Integration architecture over integration count

Point-to-point connections were replaced with a governed ingestion pattern, so the estate can absorb new sources without new fragility.

Service context derived, not documented

Advanced service mapping means the relationship between infrastructure and business service stays current without manual upkeep.
